    How we diagnosed it

    We stepped in to deeply understand the workflow. Not just the quotation process — the entire operational chain from inquiry to delivery to after-sales. We shadowed salespeople, talked to the production team, reviewed inventory records, and mapped the full operational flow.

    The key insight: do not automate everything. Automate the bottleneck. Leave the judgment calls to humans. The quotation process was slow because of data lookup, not because of pricing decisions. Material costs, labor rates, and inventory status were all stored in separate places — spreadsheets, notebooks, supplier emails — and had to be manually assembled. If we automated the data assembly and kept the pricing decision with the salesperson, we would eliminate 80% of the cycle time without removing human judgment from the parts that mattered.
