Not maliciously. But the demo you saw, the case study you read, and the ROI they promised — none of it applies to your company.

Your AI vendor is lying to you

Let me be precise: they're not lying about what their product can do. They're lying — by omission — about what it can do for you.

Every AI vendor demo follows the same script:

  1. Show the product working on a perfect dataset
  2. Quote an impressive metric from their best customer
  3. Promise a seamless integration that takes "2-3 weeks"
  4. Offer a free trial that's long enough to get you committed but too short to see the real problems

This isn't malicious. It's sales. But it creates a predictable failure pattern: founders buy based on the demo, discover the reality after they've committed budget and team time, and then either throw more money at making it work or quietly stop using it while continuing to pay.

The three lies of omission

Lie #1: "Our AI works out of the box"

What they show: A demo using their curated sample data. Clean inputs. Perfect formatting. The AI produces exactly what you'd want in 10 seconds.

What they don't say: Your data isn't clean. Your formats aren't standard. Your edge cases — the ones that make your business your business — are exactly the cases where the AI breaks.

The real timeline for AI tools:

  • Week 1-2: Setup and initial enthusiasm
  • Week 3-6: Discovering all the edge cases the demo didn't cover
  • Week 7-12: Workarounds, custom prompts, "just fix it manually" becoming normal
  • Month 4-6: The tool is either producing value (rare) or is a monthly subscription nobody cancels

Most companies are somewhere in the Week 7-12 zone with most of their AI tools. They're paying for the subscription but doing significant manual work around it. Nobody measures the manual work, so the tool looks "fine."

Lie #2: "Our customer saw 40% improvement"

This is probably true. For that customer. What they don't tell you:

  • That customer had 18 months of clean, structured data before deploying the AI tool
  • That customer had a dedicated person managing the integration for 3 months
  • That customer's use case was the simple version of what you're trying to do
  • Ten other customers got 5% improvement or gave up entirely

The survivorship bias is extreme in AI case studies. Vendors publish their best outcomes. They don't publish the 80% of deployments where the tool was abandoned, underperformed, or cost more in integration than it saved in efficiency.

Ask any vendor: "What percentage of your customers achieve the ROI in your case study?" You'll get a non-answer. Because the honest answer is embarrassing.

Lie #3: "Integration is straightforward"

What they mean: integration with their API is straightforward. What they don't say: integration with your actual workflow — the one involving 4 different tools, 3 manual handoffs, and a process that nobody's documented — is a different story.

The hidden costs of integration:

The software license is typically 20-30% of the total cost. The rest is invisible until you've committed.

How to protect yourself

I'm going to give you the evaluation framework we use. No gate, no email wall. Use this before your next AI vendor conversation.

Before the demo

Write down, specifically:

  1. What business metric do you want to improve? (Not "efficiency" — a number. "Reduce proposal creation time from 6 hours to 2 hours.")
  2. What does your data actually look like? Pull a real sample. Not your best data — your average data. The messy stuff.
  3. Who will own this tool? Not "the team" — which person, with how many hours per week dedicated to making this work?

If you can't answer these three questions, you're not ready to evaluate a vendor. You're ready to figure out why you can't answer them.

During the demo

Ask these questions. Watch the answers:

  • "Can you run the demo on our data?" If no, the demo is irrelevant. If yes, watch carefully — any manual cleanup they do "just to set up" is cleanup you'll do permanently.
  • "What's the 90th percentile error rate?" Not average — the bad days. How often does the tool produce output you'd be embarrassed to send to a client?
  • "How many of your customers have churned in the last 12 months, and why?" They won't answer, but their reaction tells you a lot.
  • "What does this tool need from us to work well?" This reveals the real prerequisites — clean data, process documentation, dedicated ownership.

After the demo

Before signing anything:

  • Run a 2-week pilot on real work, not test data. Not a sandbox evaluation — actual work your team would do anyway. If the tool doesn't improve that work measurably, it won't improve anything else.
  • Measure three things: time spent (including editing/correcting AI output), quality of output (would you use it as-is?), and team adoption (is anyone actually using it after day 3?).
  • Set a kill criterion. "If this tool doesn't reduce [specific metric] by [specific amount] within [specific timeframe], we cancel." Write it down before you start. Otherwise, you'll rationalise keeping it.

The deeper problem

If you're evaluating AI vendors without knowing what business outcome you're solving for, without clean data to train on, without someone owning the integration, and without a genuine commitment to see it through — the vendor evaluation is premature.

The vendor isn't the problem. The readiness gap is the problem. And no vendor demo will close that gap.
