You're the founder. You asked the team: "How are we doing on AI?" And they said "pretty good" or "we're making progress" or "we need more tools."
They're not giving you the real picture. You know it. They know it. But the honest assessment isn't surfacing.
This isn't a trust failure. It's not because you hired timid people or built a fear-based culture. It's a structural problem — and it's nearly universal in companies between 5 and 50 people. It affects every domain, but it's particularly damaging for AI readiness because AI readiness requires the most honest, uncomfortable self-assessment of any business capability.
The information asymmetry trap
In a company of 1-3 people, information flows naturally. Everyone sees everything. There's no gap between what the founder knows and what the team knows about AI usage, capability, and results.
At 5+ people, an asymmetry forms — and it runs in both directions:
The founder doesn't know what the team knows about AI. Your team sees operational realities you're shielded from. The developer knows that the AI code assistant produces buggy output 40% of the time. Five structural reasons AI reality doesn't travel upward
1. Nobody wants to be the person who says "the AI tool isn't working"
If the founder championed the AI adoption — chose the tool, announced it to the team, presented it to the board — telling the founder it's not producing results feels like personal criticism. The team adapts around the underperforming tool rather than surfacing the problem.

If the team doesn't have the language to describe an AI readiness gap, they describe AI activity instead. And the founder hears activity and assumes readiness.
5. Proximity distortion

- Share the strategic stakes honestly — what happens to the business if AI readiness doesn't improve in 12 months?

Use external diagnostics
