No market need: the 42% problem — and why it's now an AI readiness problem

CB Insights analysed 110+ startup post-mortems and found the #1 reason startups fail: "No market need" — cited in 42% of cases.

That statistic gets interpreted as: "They built something nobody wanted." And for some startups, that's exactly what happened. But read the actual post-mortems and a different picture emerges. Many of these founders did have a market. They had customers. They had revenue. What they didn't have was the structural readiness to connect their product to the market in a way that sustained and compounded.

"No market need" is often a misdiagnosis of a structural readiness problem. And the same pattern is now repeating with AI adoption.

What the post-mortems actually say

When founders write their shutdown post-mortems, the "no market need" label covers at least four distinct failure modes:

1. Building for a need that was assumed, not validated

The classic interpretation — but even here, look deeper. These founders usually talked to customers. They did "customer development." They ran surveys. And they still built the wrong thing.

Why? Because talking to customers isn't the same as understanding their structural reality. The Mom Test explains this well: people will validate your idea in conversation and then never buy it. The signal was in their behaviour, not their words.

The AI parallel: Companies buying AI tools based on vendor demos and case studies — without independently validating that the tool solves a real problem in their specific context. The vendor's demo is the AI equivalent of a customer saying "sure, I'd buy that."

2. Solving a real problem for the wrong segment

Many post-mortems describe products that individual customers loved — but the addressable market was too small, or the buying segment didn't have budget authority, or the problem was real but not urgent enough to pay for.

This isn't "no market need." It's a targeting problem. The founders had a solution. They didn't have the clarity to define which segment to prioritise.

The AI parallel: Companies deploying AI across the whole organisation instead of identifying the single highest-leverage process where AI would produce measurable results. They're solving real problems with AI — but for the wrong use cases.

3. Having the right product but wrong timing

Some founders describe launching into a market that wasn't ready — or launching a version too early while iterating toward the right product.

This is a sequencing failure. The company didn't have a clear framework for what "ready" looked like and how to prioritise the build-validate-scale cycle.

The AI parallel: Companies adopting AI before they have the data quality, process clarity, or measurement frameworks to actually use it. The AI is right. The organisation isn't ready to use it. Wrong sequence.

4. Losing the thread between product and market

The most insidious pattern. A company starts with real traction in a clear market. Then it expands — new features, new segments, new geographies. The original focus erodes. Two years later, the company has a product that's a little bit of everything and deeply compelling for no one.

The AI parallel: AI tool sprawl. Start with one tool that works. Add another. Then another. Six months later, the company pays for 8 AI subscriptions, nobody tracks which ones produce results, and "AI strategy" means "whatever tools people are using."

The readiness taxonomy of "no market need"

Mapping these four patterns to the four dimensions of AI readiness:

In all four cases, the company could have been saved — not by a better idea, but by clearer structural readiness before acting.

Why "no market need" is the same mistake companies make with AI

When a company's AI initiative fails, the post-mortem sounds different ("the tool wasn't a fit," "we're not an AI company," "our data wasn't ready") but the structural patterns are identical:

  • "The tool wasn't a fit" = you never independently validated that the tool solved your specific problem (Knowledge reliability gap)
  • "We're not an AI company" = you deployed AI everywhere instead of identifying the one process with highest measurable impact (Application capability gap)
  • "Our data wasn't ready" = nobody was systematically evaluating whether the prerequisites for AI deployment were in place (R&D ownership gap)
  • "AI just isn't a priority right now" = the organisation never genuinely committed, so every AI initiative competed for attention with everything else and lost (Strategic non-negotiability gap)

The intervention isn't "try harder with AI." It's diagnosis: which readiness dimensions are weak, how weak, and in what order should you fix them?

The Indian context

This matters particularly for Indian businesses. The 91% five-year startup failure rate isn't driven by a lack of market opportunity — India has one of the largest and fastest-growing entrepreneurial ecosystems in the world, with 7.81 crore registered MSMEs and 2L+ DPIIT-recognized startups.

The market is there. The AI tools are there. What's missing — for the vast majority — is the structural readiness to connect AI capability to business outcomes in a way that compounds instead of dissipates.

Every quarter of AI adoption without readiness costs ₹5-20L in tool subscriptions that don't produce ROI, hires that can't deliver without infrastructure, and missed opportunities where a ready competitor captured the AI advantage first.

What to do about it

If "no market need" is actually a readiness problem — for both the business and its AI adoption — the intervention isn't more research. It's a structural diagnostic:

1. Separate what vendors say from what the evidence shows. If your AI knowledge comes primarily from the companies selling AI, your knowledge base isn't reliable. Find three independent case studies of companies at your stage — including ones where AI failed.

2. Identify your single highest-leverage AI use case. Not "where could AI help" — where would AI produce the largest measurable business outcome? If you can't define it precisely, you have an application capability gap.

3. Check your R&D function. Who tested an AI tool last month? What did they learn? Was it logged? If nobody and nothing — you're permanently reactive, adopting whatever the next vendor pitch suggests.

4. Audit your commitment level. Is AI readiness on your monthly leadership review with a metric? Or is it something you "intend to get to"? If the latter, your competitors who have genuine non-negotiability are compounding their advantage every month.

None of these require a consultant or expensive tool. They require what most companies systematically avoid: an honest assessment of the gap between their AI narrative and their AI reality.
